# Personalization for 60 million clients, one journey at a time.

**The Situation:** A top-tier U.S. bank serving more than 60 million consumer clients needed to move from static product marketing to AI-driven, 1:1 personalization across web, mobile and omnichannel journeys. The question wasn't whether to personalize. It was where to start, and how to fund it so it paid.

The Constraint We Identified

## Personalization was treated as a technology purchase. The constraint was the joins.

Digital growth was managed product by product, and each channel kept its own roadmap. The natural move was to buy a personalization platform and roll it out across everything at once.

The map showed why that would stall: data, content and decisioning sat in separate teams, so no single journey could be personalized end to end. And the opportunity wasn't evenly spread. A handful of journeys carried most of the digital sales potential.

What We Built

## Personalization sequenced journey by journey, funded against P&L outcomes.

**The structural pattern.** Instead of a platform rollout, journeys were ranked by opportunity and taken one wave at a time, with data, content and decisioning joined for each journey before moving to the next.

- **Map**We mapped the highest-traffic client journeys end to end, across the teams that owned the data, the content and the decision logic behind each one.
- **Assess**The binding constraint was coordination between those three teams, not the technology.
- **Decide**Sequence personalization journey by journey, starting with the highest-value ones, and fund each wave through digital capital planning tied to P&L outcomes.
- **Execute**Predictive and generative AI use cases were deployed across marketing and digital platforms, with each journey measured against sales and deposits before the next wave was funded.

What the Engagement Produced

## Measured where the business measures itself.

+53.7%

Digital sales

Across the personalized journeys.

+34.8%

Deposits, year over year

Multiple drivers contributed; the journeys were measured against deposits from the start.

60M+

Consumer clients

Reached through web, mobile and omnichannel journeys, with industry recognition for mobile and digital experience.

These are the bank's outcomes, delivered by product, technology and marketing teams. The contribution here was the sequence and the funding logic that let each wave prove itself before the next.

### What carried forward into Zero Fog's work today

Sequencing by value instead of rolling out by platform, and funding each step against the outcome it was supposed to move.
